Trying to remember back that far, I think Gorbachev's main mistake was not to realise that he was in charge of the organisation that he was abolishing. I think he somehow assumed that he would remain the main man afterwards as well.
However, his opponents opted to be in charge of Russia and they pointed out that Gorbachev was now in charge of the USSR which no longer existed.
